In today’s global manufacturing environment, many industrial electronics manufacturers are seeking to optimize supply chains, improve production flexibility, and maintain long-term competitiveness. As market demand continued to grow, the customer faced increasing challenges in maintaining production capacity at its Japan-based manufacturing facility. Rising labor costs, higher operating expenses, and limited production capacity made it increasingly difficult to meet the delivery requirements of end customers while remaining cost-competitive.​

To address these challenges, the customer initiated a production localization strategy and began evaluating qualified manufacturing partners in China. After a comprehensive assessment of technical capabilities, quality management systems, manufacturing experience, and long-term supply reliability, ZTC was selected to undertake the production transfer project.​

By relocating production to China, the customer aimed not only to optimize manufacturing costs but also to significantly expand production capacity, improve supply chain flexibility, and support future business growth.

In early 2019, the customer initiated a strategic plan to transfer one of its current transformer production lines from Japan to China and selected ZTC as the manufacturing partner responsible for supporting the localization project.

The Challenge of Production Line Transfer

Unlike a simple outsourcing project, transferring a mature production line involves much more than duplicating equipment. The project required:

  1. Replicating existing manufacturing processes
  2. Maintaining product performance consistency
  3. Building a qualified production line within a limited timeframe

In November 2019, ZTC engineers and project members traveled to the customer’s manufacturing facility in Japan to conduct on-site learning and technical exchange activities.

During the visit, the team studied:

  5. Operational management practices

This face-to-face technical communication helped ZTC gain a deeper understanding of the customer’s requirements and laid a solid foundation for the localization project.
